Docs-only. TODOS.md now reflects what shipped (deploy diff, support model, agent signing) and what is genuinely open (Stripe go-live ops, labnuc outage). Env examples document every required-but-undocumented var found by a full process.env sweep — notably BETTER_AUTH_SECRET and FG_ENCRYPTION_KEY, both hard-required and previously absent from every example file.

TODOS: deploy diff (#83), support model (ddcd80fb), and agent signing
(e27e0948) are shipped — marked DONE with landing commits. Added the two
real open operator items: Stripe go-live provisioning and the labnuc host
outage (down since 2026-06-07).

Env examples: documented the required-but-undocumented vars found by a
full process.env sweep — BETTER_AUTH_SECRET and FG_ENCRYPTION_KEY (both
hard-required at runtime), FG_SESSION_KEY, WEBHOOK_BASE_URL, Forgejo
OAuth/token/webhook config, hub secrets, email, observability defaults.
Clarified that WEBHOOK_SECRET only feeds bootstrap-forgejo-auth.sh while
the app verifies FORGEJO_WEBHOOK_SECRET (stale rename left the docs
misleading).
